I have purchased many pieces. How do you get the old one out? First one came out fine. Second window I cracked and third window got most out Please advise.

We have a video that shows you how you can remove glazing bead from most types of windows. I will post it below for your convenience. Hopefully this helps you.

The problem is the vinyl has become beittle and is breaking off into small pieces when I grab and pull it. Wonder if heat gun would soften it allowing it to be more bendable allowing me to pull it out and not get stuck on the lip.

There's not much you can do about that, unfortunately, aside from pulling it out piece by piece. It's annoying but that's just part of the gig. Anyone who services windows for a living has to do it sooner or later.

I strongly recommend that you exercise the utmost caution if you choose to use a heat gun, especially if your window frames are vinyl. You could accidentally warp the frame of the window itself, which is not something that can be repaired. You would need an all new window. I personally don't think it's worth it.
